What if replacing people was the wrong AI strategy?
Gartner says 30% of employees laid off because of AI may need to be rehired by 2029. The number is striking. The lesson behind it is bigger.

The first big mistake of the AI era may not be adopting AI too slowly. It may be automating the org chart before understanding the work.

Imagine the meeting.

The dashboard looks good. Headcount is down. AI licenses are up. A process that once needed twelve people now appears to need seven. The savings are easy to show in a slide.

Then the strange things start happening.

An exception reaches a customer and nobody quite owns it. A senior employee spends more time checking machine output than doing the work she was hired to do. A junior role disappears, and six months later the team realizes that role was also the training ground for its future managers. A client asks a question that sits between departments and the workflow simply stops.

Eventually someone says the sentence nobody wanted to hear:

“We automated the role before we understood the work.”

That is why a prediction published by Gartner today caught my attention. Gartner expects that by 2029, 30% of employees laid off because they were replaced by AI will need to be rehired, often at a higher cost. Gartner’s warning is not that AI does not work. It is almost the opposite: AI is becoming capable enough that companies have to think much more carefully about what the human part of work is actually for.

Why I think this matters to more than the AI team

I looked across the professional mix in my network before writing this edition. The largest identifiable groups span executives and founders, sales and marketing, finance, technology, HR, operations and consulting. That is exactly why I chose this topic: the AI workforce question is no longer a technical debate. It is a management, talent, cost, risk and customer-experience decision.

Why the cuts looked rational

AI is unusually good at making work look divisible. Drafting, research, classification, scheduling, analysis, customer responses, reporting — each can be isolated, measured and automated.

That naturally creates a tempting equation:

If AI can do 40% of the tasks, perhaps we need 40% fewer people.

But jobs are not spreadsheets of independent tasks. They are bundles of judgment, context, relationships, escalation, tacit knowledge and responsibility. Remove enough “routine” work and sometimes you discover that the routine work was also where people learned the business.

The cost reduction can be real. So can the hidden cost.

AI does not preserve institutional memory by itself

When a team loses people, it does not only lose hours of labor. It can lose the person who knows why a rule exists, which customer needs a different approach, what happened the last time the system failed, and which shortcut is safe — and which one is not.

This is where the human-versus-AI debate becomes unhelpful. The better question is not “Which jobs can AI replace?”

It is:

“How should this outcome be produced now that humans and AI can work together?”

Deloitte’s August research points in the same direction. Three-quarters of surveyed leaders said human collaboration with AI agents creates more value than automation alone, yet only 5% said their business processes were highly prepared for agents. That gap is the real transformation problem.

Do not automate the role. Redesign the flow.

The scarce skill may become judgment

Microsoft’s 2026 Work Trend Index found that 66% of surveyed AI users say AI lets them spend more time on high-value work, while 58% say they are producing work they could not have produced a year earlier. Just as important, the research found that organizational factors such as culture, manager support and talent practices were associated with more than twice the reported AI impact of individual factors.

That should change the boardroom conversation.

The advantage is not “who has the most AI.” Access is becoming cheap. The advantage is who redesigns work fastest without destroying the human capabilities that make the work valuable.

A practical test before you automate a role

Five questions I would ask first

  1. What outcome does this role actually protect? Not the task list — the outcome.
  2. Where do exceptions happen? If the answer is “all the time,” full automation is probably the wrong first move.
  3. Where is judgment concentrated? Identify decisions where context, trust or accountability matter more than speed.
  4. What talent pipeline disappears if the junior work disappears? Automation can remove a cost today and a future leader tomorrow.
  5. Can the workflow learn? Every agent failure, override and human correction should improve the system — not vanish inside a chat window.

I am not arguing for preserving every job exactly as it exists. That would be another form of denial. Roles will change. Some will shrink. Some will disappear. New ones will emerge.

But there is a profound difference between removing work that no longer creates value and removing people before the organization understands where value moved.

I did not choose these cards at random.

That is a harder transformation story than “AI replaces jobs.” It is also a much more useful one.
